From Renewal Risk to a Recurring Revenue Engine

Rebuilding the Customer Success Narrative for a Global HCM & Payroll Platform Using the Why Stay / Why Evolve Framework

The Challenge

Inside the Enterprise Sales division of a global HCM and payroll technology provider, serving hundreds of enterprise clients, there was a renewal and expansion problem that was really a messaging problem. Customer Success and Enterprise Sales were working the same accounts with no shared story: there was no consistent, compelling articulation of why the platform's customer success model, not just the product, was worth staying for, paying more for, or expanding into. Previously uncommitted clients had no clear reason to commit. At-risk renewals were being defended on feature lists instead of value. And the mobile app, a meaningful driver of stickiness and usage data, was sitting largely unused because no one had built a reason for employees to adopt it. The business need was concrete: give Sales and Customer Success a differentiated, defensible narrative for why clients should stay and why they should grow, and equip both teams to deliver it consistently across hundreds of accounts.

The Approach: Why Stay, Why Evolve

The team adopted Corporate Visions' Why Stay and Why Evolve methodologies as the backbone of a new service narrative and brand messaging strategy, then built the enablement and content underneath it. Why Stay reframed renewal conversations around the customer success differentiators that justified retention, particularly for previously uncommitted clients, and it was owned and delivered solely by Customer Success, the team responsible for renewals. Why Evolve reframed account conversations around expansion, positioning new solutions and deeper usage as the natural next step for clients who were already succeeding; Customer Success also drove this motion, using the framework to surface and qualify expansion signals inside their own accounts before bringing Enterprise Sales in on warm, pre-qualified leads to close. Why Evolve was chosen deliberately rather than improvised. Corporate Visions had developed the framework in partnership with academic researchers at Warwick Business School, publishing a peer-reviewed study in the International Journal of Sales Transformation on what makes an upsell message effective with existing customers. The research found that the strongest expansion messaging is a hybrid: part of the provocation used to win new business, combined with the relationship reinforcement used to retain existing accounts, structured around documenting results achieved together, framing new pressures as a natural evolution rather than a surprise, naming the missed opportunities a trusted partner would flag, the risk of standing still, and a clear, personalized upside for the client. The team built its Why Evolve enablement and content library around that same structure, giving Customer Success a research-backed framework for surfacing expansion opportunities and giving Enterprise Sales a clear, consistent story to pick up once a lead was handed off. Underneath both frameworks, the team built a full content library of value propositions for every solution in the portfolio, so Sales and Customer Success always had a specific, differentiated answer for “why this, why now,” not just generic messaging. The team also developed an overarching Ecosystem narrative, positioning the client's success as the product of the technology, the expertise, and the services surrounding them, not the software alone. That narrative gave both retention and expansion conversations a consistent throughline.

The Operating Model

This was built and delivered cross-functionally, with Customer Marketing as the named owner of the narrative, the content, and the training. Customer Success owned the renewal relationship end to end, so Why Stay was theirs alone to deliver. Customer Success also owned the front end of expansion: they used Why Evolve to surface and qualify upsell signals inside their own accounts, then handed warm, pre-qualified leads to Enterprise Sales to close. Enterprise Sales partnered only at that handoff point, picking up vetted opportunities rather than running expansion discovery from scratch.

  • Built a client-facing employee communication program specifically to drive mobile app adoption, treating usage as a retention and stickiness lever, not a separate initiative.
$20.4M in contracts secured from previously uncommitted clients, including $8.1M in early renewals and a $3M improvement in retention in year one.
$43M in renewals within one year, with average renewal length up 15% and annual contract value up 46%.
$35M in new recurring revenue from the "Why Evolve" initiative, with qualified-lead conversion up 163%.

Results

Beyond the headline numbers, the work changed how Sales and Customer Success talked to clients. Renewal conversations stopped being defensive negotiations over price and started being a case for value already delivered. Expansion conversations stopped being product pitches and started being a continuation of a success story the client was already living. Mobile adoption stopped being an afterthought and became a visible proof point inside the Ecosystem narrative.

Why This Worked

The team trained Customer Success and Enterprise Sales directly, each on the part of the motion they owned, because the messaging only mattered if the frontline teams could actually use it.
Solution-specific value propositions meant every account team had a precise answer for its specific client, not a generic story stretched across very different needs.
The Ecosystem story, covering technology, expertise, and services around the client, tied retention, expansion, and product adoption together, so progress on one reinforced credibility on the others.
